At 9:50 on the second morning, the main wall of LalaLive's control floor had become a countdown.

Below it, the revenue board listed premiere contracts, subscriptions, and creator payouts that would be affected if deployment stopped.
Marwa stood beside Kato with her arms folded. “Ten minutes. Show me why one cohort should delay a citywide update.”
Amina asked for the cohort map.
The wall filled with session nodes and cache routes. K-17 touched twelve historic packs but also passed through a shared optimization cache and a training batch.
“We are not claiming all twelve anchors came from one user,” Amina said. “We are saying lineage disappeared on this route.”
Joel highlighted the legacy provenance field. “Today's migration retires this field. If we deploy now, the raw logs may survive, but the mapping needed to reconstruct lineage may not.”
Marwa studied the screen. “A legacy field we planned to remove months ago.”
“Not on the morning it becomes evidence,” Amina said.
Kato presented an impact scan. No crashes. No proven injury. Marwa proposed isolating the twelve affected packs.
Amina shook her head. “The issue isn't only the old packs. The same cache route feeds the training batch. We do not know the isolation boundary well enough to migrate safely.”
“You are asking me to suspend business because of something you don't know.”
“I'm asking you not to change the system while we still don't know.”
The countdown dropped below seven minutes.
Marwa asked whether they could snapshot the data and deploy anyway. The control engineer answered carefully: raw data could be copied, but the old mapping field might no longer be queryable after schema migration.
Joel said, “A snapshot that cannot reconstruct lineage is not preservation.”
Marwa pointed at the creator-pay board. “Every hour you delay the pipeline costs people money.”
Joel did not deny it.
Amina opened the authority matrix. She could impose a six-hour targeted freeze, but stopping the training migration required a technical co-sign. Joel held that authority as creator-assets representative.
“You both know what this means for your positions,” Marwa said.
Amina asked the engineer one more question. “Can clean sessions continue without the update?”
“Yes. Existing clean packs stay online.”
“So this is not a total shutdown.”
“No. But growth deployment stops.”
Kato suggested using emergency access to identify a K-17 user and inspect their consent. Amina refused. “We do not open an affected person's content to justify the pipeline under investigation. We solve route-level provenance first.”
Marwa moved closer. “Give me an endpoint.”
“Six hours for first reconstruction. Ruth reviews within four.”
“And if there is no proof?”
“We narrow the hold.”
“And if there is?”
“We expand the remedy only as far as the evidence supports.”
The countdown reached three minutes.
Amina selected `FREEZE MODEL UPDATE / PRESERVE TRAINING PROVENANCE`, set an automatic six-hour expiry, and signed.
Joel's screen lit up.
“Your creators will know you stopped their batch,” Marwa told him.
“And tomorrow they may learn their assets were used without lineage if I don't.”
He signed.

Marwa looked at Amina. “You're off the launch committee, effective now. Your incident authority remains.”
Amina did not argue. “Understood.”
The cost landed only after the decision. She had spent months on the launch. Now she was out of the strategic room. But the logs remained intact.
Then the control engineer called her name.
A red node was pulsing on the cohort map.

“The beta cohort should be offline,” Amina said.
“It should. This session has no scheduled operator.”
Joel opened telemetry. The user's heart rate was elevated. Three cloud exit-key requests had failed.
“Who is inside?” Kato asked.
“Kendi Mutesi. Beta tester. Session started twenty-one minutes ago.”
A warning tone sounded across the floor.
Marwa, already near the lift, turned back. “Do not touch the pod until safety arrives.”
Amina started walking. “I'll call them on the way.”
Joel followed.
On the wall, Pod 6 changed from amber to red.
Then the largest alert of the morning appeared:
